When professionals move from a leadership meeting to an urgent client request, then into a stream of messages, dashboards and decisions, the principal constraint is often not time. It is mental processing capacity. What is cognitive load at work?

Cognitive load describes the demand placed on working memory while a person is thinking, learning or completing a task. Working memory is limited. It can hold and manipulate only a restricted amount of information at once, particularly when the information is unfamiliar, ambiguous or competing for attention.

The concept is commonly associated with Cognitive Load Theory, developed by educational psychologist John Sweller. Its relevance extends well beyond formal learning. It should not be eliminated. Organisations need people to think, practise and reflect. The aim is to remove needless demand so that capacity can be invested in this higher-value work.

How to diagnose cognitive load in teams

Overload rarely announces itself as a cognitive issue. It appears as rework, slow decisions, meeting fatigue, inconsistent judgement, forgotten actions or unusually defensive communication. These signs do not prove that cognitive load is the sole cause, but they are a reason to examine how work is being processed.

Start with a specific workflow rather than a broad engagement question. For example, map what happens when a team receives a new client request, escalates a risk or prepares a board paper. Identify each handover, system, decision point and information source. Then ask three disciplined questions: What must people know at this point? What can they safely ignore? What is forcing them to hold too much in mind?

The answers often reveal design defects. A team may be receiving updates with no stated decision required. Staff may attend meetings because authority is unclear. A policy may be technically accurate but difficult to use under pressure. Each example adds extraneous load.

Measurement should combine operational data with informed observation. Look at rework rates, cycle times, error patterns, meeting volume and the number of unresolved decisions. Pair this with structured conversations about where work becomes unclear. Treat reported friction as evidence to investigate, not as a complaint to dismiss.

Designing work that protects attention

The strongest interventions are usually modest and systematic. They clarify what matters, reduce unnecessary switching and create repeatable ways to act.

First, make priority visible. Teams cannot make intelligent trade-offs if every request is framed as urgent. Define what takes precedence, who can alter that order and when escalation is required. This reduces the continuous recalculation that drains attention.

Second, improve information architecture. Decision papers, meeting agendas and project updates should state their purpose near the beginning. Is the reader being asked to decide, contribute, approve or simply note? Use consistent formats so that professionals can direct attention to the substance rather than decoding the document.

Third, protect periods of concentrated work. This does not mean removing all communication or creating rigid rules for every role. Customer-facing and incident-response teams require responsiveness. Professionals need focused concepts, relevant scenarios and a defined opportunity to apply the learning to current work.
